Run by an operator, not an agency

The shortest honest version: nine years behind a homestay's front desk, then a web studio trusted by Malaysia's most regulated firms, now both pointed at the industry the desk was in.

For nine years I co-ran Sweet Hut Homestay in Penang. I did the check-ins, answered the 2am messages, and every month I read the OTA statement and watched a cut of my rooms leave with it. Sweet Hut has since closed. What stayed with me is knowing exactly how that statement feels.

Stayfarer is the service I wish someone had sold me in year two. These days I do findability and trust work for a living. My studio, Upcial, builds compliance-grade websites for Malaysian insurance and financial firms, and this practice points the same craft at the industry I came from.

The first operators work with me directly, on founding rates they keep for as long as they stay, and they judge the work every month in numbers. Both operator sites are live, and what they do is measured in public on the result page.

What we believe, operationally

Receipts over adjectives. Every market claim on this site carries a named, dated source; every guide shows you how to check its claims yourself; every audit is screenshots and arithmetic before it's prose. If we can't evidence something, we say "we think", or we don't say it.

No promises about weather. Nobody controls what the engines answer, and anyone guaranteeing you a citation or a ranking is selling you weather. We promise the evidence base and the work; the monthly report shows whether it's moving.

Dependency reduction, not platform war. The OTAs reach demand you can't and we'll never advise delisting. The job is share: growing the slice of guests who find and book you directly, so commission shrinks as a proportion of your revenue.

Compliant stays only. We market properties that can stand daylight, meaning licensed, correctly titled, registered where registration applies. That's Upcial DNA: our other clients are insurers and financial firms, where "roughly legal" is not a category. The Penang rules guide shows how seriously we take this.

The free tools are actually free. The Position Check and the engine protocol have no email wall because a tool that ransoms its results for your inbox is an ad, and we'd rather be useful first. Some of you will fix everything yourselves from the guides. Genuinely, good. Tell your operator friends who did it for you.

What a founding operator gets

Founding operators get founding pricing, more founder attention than any later client will ever get, and the right to judge us monthly in numbers and leave any month. What we get is the case studies that build the practice. We're in it together, which is exactly how we like working.
